My “Prompt Collector” Phase

I need to confess: I spent a good part of 2024 and early 2025 collecting prompts like trading cards.

I had a Notion folder with prompts organized by category. I followed “prompt engineering” accounts on Twitter. I tested phrase variations as if calibrating an alchemy formula. “Act as an expert in…”, “Answer step by step…”, “Use the XYZ framework…”

And it worked. For short, isolated tasks, knowing the right words made a difference. But at some point in mid-2025, I realized my most elaborate prompts were failing — not for lack of sophistication, but because the problem had changed.

I wasn’t asking AI to answer an isolated question anymore. I was asking it to generate an entire PowerPoint presentation with data from multiple sources. To write a 20-page report with specific tone and structure. To analyze a complex spreadsheet and produce actionable insights.

And for that, the perfect prompt wasn’t enough. What was missing was context.

The Shift I Was Slow to Understand

Anthropic published a blog post in September 2025 that formalized what many were already feeling: the transition from prompt engineering to context engineering. And when I read it, it felt like someone had put into words something I’d been experiencing in practice.

The core idea is this: when your use cases were simple (classify a text, answer a question, generate a paragraph), the prompt was the most important component. But as we move toward agents that operate over multiple inference turns and longer time horizons, we need strategies for managing the entire context state — not just the prompt.

Context, in this sense, is everything the model “sees” at the moment it generates a response: system instructions, documents retrieved via RAG, conversation history, available tool definitions, memory from previous interactions, external API data, safety guardrails. Your prompt? It’s just a tiny fraction of that.

As someone described it powerfully: when an AI agent searches the web for information, your original prompt represents perhaps 0.1% of what the model is actually processing. The rest is context the agent discovered on its own.

The End of the “Magic Words” Era

An empirical study published in February 2026 — “Structured Context Engineering for File-Native Agentic Systems” — tested 9,649 experiments to measure how context structure affects AI agent performance. The results confirm what I’d been feeling:

Model selection is the highest-leverage decision — not prompt optimization. The format you use for context (YAML, Markdown, JSON) had statistically insignificant effect on accuracy. Familiarity beats compression.

For frontier models, file-based context retrieval improved accuracy by 2.7%. But for open-source models, the same approach worsened results by 7.7%. The right context depends on the right model.

AI Shouldn’t Have to Guess

The secret to efficient AI in 2026 — and I learned this the hard way — is providing it with all the inputs it needs so it doesn’t have to guess. When AI guesses, it hallucinates or delivers something generic.

I used to think the problem was that I wasn’t “asking right.” But the real problem was that I wasn’t giving enough information for the AI to work with. I was expecting it to fill gaps with guesswork — and then complaining about the quality.

The Benefit I Didn’t Expect

Here’s the point that surprised me most — and one that makes me think this shift goes far beyond AI.

When I started training my mind to provide rich, structured context for AI, my communication with humans improved.

It might sound like an exaggeration, but think about it: the exercise of preparing context for AI requires you to ask “what does this entity need to know to do a good job?” That’s exactly the same question we should ask when delegating a task to a colleague, leading a project, or writing a brief for an agency.

In the workplace, the biggest bottleneck is usually a lack of clarity. By exercising my mind to provide context for AI, I became more effective at delegating tasks to colleagues and direct reports. I started thinking: “I want you to understand the problem so we can work together successfully” — both for the machine and the human.

Industry experts confirm this: unlike prompt engineering (usually done by a single developer), context engineering requires cross-disciplinary collaboration — data engineers, domain experts, and AI teams working together. That alone improves organizational communication.

Context as Infrastructure, Not a Prompt File

The most practical takeaway from everything I’ve read and experienced is this: treat context as infrastructure, not as a prompt file.

This means: standardize a context pipeline. Invest in curation, processing, and data management that feeds your models. Create privacy controls and audit logs showing which tokens shaped each response.

MCP (Model Context Protocol), now under the Linux Foundation with 97 million monthly downloads, is the connectivity infrastructure. Skills are procedural knowledge. RAG is long-term memory. And context engineering is the discipline that orchestrates all of this into a coherent pipeline.

Gartner predicts that 40% of enterprise applications will integrate AI agents by the end of 2026. For these applications, context isn’t a detail — it’s the interface connecting users, data, and intelligence.

Conclusion: Context Is Strategy

In 2026, being an “AI specialist” means being a context strategist. It’s less about knowing how to “talk to robots” and more about having the clarity of thought needed to describe a challenge and assemble the tools to solve it.

If you want AI to work for you while you sleep, you need to be the architect who builds the stage where it will perform. And that requires something no magic prompt can replace: structured thinking, clear communication, and mastery of the problem.

I stopped collecting prompts. I started investing in better organizing my data, better documenting my processes, and being more explicit about what I want — both with AI and with the people around me. And I can say, without doubt, it was the best productivity decision I made in the past year.
